
Most people interact with mainframe systems dozens of times a day without realizing it. They swipe a credit card, deposit a paycheck, submit an insurance claim, book travel, or access government services, all with the expectation that everything will work instantly and accurately. That expectation is so ingrained that these systems are largely invisible.
Behind those everyday moments are mainframe environments owned and operated by individual organizations to run their most critical workloads. A mainframe is not a single product or a centralized cloud service. It is a class of high-performance computing technology designed to process massive volumes of transactions securely, reliably, and without interruption.
Banks, insurers, healthcare organizations, and government agencies rely on mainframe technology to support essential operations. Despite decades of predictions about their decline, mainframes remain foundational to the global economy, supporting a significant share of financial, insurance, and government transactions. In many markets, they serve as pillars of enterprise technology and the systems organizations trust as their source of record.
That reliability is not accidental. It is the result of decades of careful design, operational discipline, and deep institutional knowledge. As the environment around these systems changes, the real challenge for organizations is no longer whether mainframes still matter, but whether the knowledge required to run them safely is being passed on.
Why this moment matters
Today, many organizations are facing a growing gap between the importance of their mainframe-based systems and the experience of the teams tasked with running them. The engineers who built, maintained, and safeguarded these environments over decades are retiring. In too many cases, they are doing so without a formal process in place to transfer the knowledge that keeps these systems running safely. This is both a staffing issue and a knowledge issue.
Mainframe environments are deeply contextual. They reflect years of decisions around why a system was designed a certain way, what risks were accepted or avoided, and how changes were tested before being released. That context rarely lives in documentation alone. It lives in people, in how they think through problems and anticipate downstream impact.
As organizations modernize development tools, adopt faster delivery cycles, and look for more and more efficiencies, that institutional knowledge is increasingly at risk of being lost. New engineers may be highly capable, but without deliberate mentorship, they are often asked to maintain systems they were never fully taught to understand.
The limits of modernization
To succeed in today’s world, modernization is necessary. Development teams need better tooling, more flexible workflows, and ways to integrate mainframe environments with distributed systems. But modernization without understanding creates a false sense of confidence.
There is a growing belief that modern tools, particularly artificial intelligence (AI), can compensate for gaps in experience. While these technologies can support productivity, they cannot replace judgment. They do not understand why a safeguard exists, how a system evolved, or how a small change can ripple across millions of transactions.
Because mainframe systems are so deeply interconnected, speed without context can be dangerous. Faster release cycles and continuous delivery models work best when paired with deep system knowledge. Without that foundation, organizations risk trading long-term stability for short-term convenience.
When failures do occur, the impact is immediate and widespread. An untested or misunderstood change can disrupt financial transactions, logistics networks, or healthcare operations across regions or even entire countries. In these moments, the mainframe itself is rarely the problem. The risk lies in how changes are made and whether the people making them understand the system well enough to anticipate the consequences.
Losing context, not just people
Historically, organizations managed risk in mainframe environments through mentorship and overlap. New hires spent time working alongside experienced engineers, knowledge transfer was intentional, changes were tested carefully before reaching production, and context was passed down, not assumed.
Over time, much of that structure has disappeared. Cost pressures, overseas outsourcing, and compressed timelines have reduced opportunities for meaningful overlap between generations of engineers. In many cases, retiring experts are replaced by larger, more distributed teams without sufficient time or structure to transfer what they know.
This shift has left organizations with capable teams that lack historical and operational context. Developers may be productive, but they are often removed from the systems they maintain and the decisions that shaped them. When work is fragmented across geographies and time zones, learning how a system truly behaves is much harder.
When the foundation is missing
This challenge does not start in the workplace. For years, mainframe technology has largely disappeared from academic curricula. Universities and training programs have focused on modern languages and distributed systems, often treating mainframes as legacy rather than foundational. As a result, many engineers enter the workforce having never been introduced to the platforms that still run the world’s most critical systems.
When organizations then rely on distributed teams and compressed onboarding, there is little opportunity to rebuild that missing foundation. The expectation becomes that AI and automation will fill the gap. In reality, the absence of early exposure makes meaningful knowledge transfer even harder once engineers are on the job.
Seeing the system clearly
That loss of context also shapes how mainframe work is perceived. To many newer engineers, mainframe environments can appear outdated compared to modern application stacks. But that perception misses the reality that mainframe systems are not relics of the past. They are the backbone of critical global infrastructure, chosen precisely for their scale, reliability, and security.
Helping engineers understand how modern applications depend on these systems and what it takes to keep them running changes the conversation. When teams understand how a transaction moves from a mobile app, through distributed systems, and ultimately into a backend system of record, they better understand what they are responsible for maintaining and why it matters.
A leadership responsibility
The systems that support everyday life will not protect themselves. Passing the torch is a leadership responsibility. Organizations must create space for mentorship, even when it feels inefficient. They must invest in education that goes beyond tools and languages to include systems thinking, history, and risk awareness. They must recognize that knowledge transfer is not a one-time event, but an ongoing process.
Most importantly, leaders must resist the temptation to believe that technology alone can solve human challenges. Tools can accelerate work, but they cannot replace accountability, experience, or ethical responsibility.
This moment calls for long-term thinking. Passing the torch is not about preserving the past but protecting the future. Organizations that take this responsibility seriously will be best positioned to modernize safely, maintain trust, and ensure continuity in an increasingly complex world.
