Making AI Fluency Part of Performance Reviews

Adopting AI across the enterpriseย isnโ€™tย just about theย tools โ€“ย itโ€™sย also about your people. As we learned from the recent Procter & Gambleย study, “The Cybernetic Teammate:ย A Field Experiment on Generative AI Reshaping Teamwork and Expertise,โ€ย individuals using AI have matched the output of two-person teams while reporting higher job satisfaction and a positive emotional response.ย 

Thatโ€™sย notย incrementalย improvement.ย Itโ€™sย a genuine leap forward in workforce capacity,ย agilityย and sentiment. Still, a minority of HR professionalsย currently use AI daily, and many organizations still lack frameworks to measure adoption and effectiveness.ย ย 

So, as AI adoption grows, how can companies begin to think about measuring AI adoption andย proficiencyย โ€” walking the line of encouraging experimentation while also avoiding rigid mandates?ย 

Curiosity Over Complianceย 

For many teams, AI policies are still nascent โ€” andย thatโ€™sย okay.ย Weโ€™reย in the early days of adoption for the majority. What matters nowย isnโ€™tย strict compliance and formal rules, but curiosity and exploration. AI fluency should be treated as a journey, not a checklist.ย 

Instead of penalizing those who are reluctant about AI, celebrate those who show initiative: people who experiment,ย iterateย and succeed in finding smarter ways to work. That mindset encourages exploration and can energize teams rather than making them feel daunted by mandates.ย ย 

Build a โ€œSafe Spaceโ€ for Experimentationย 

When organizations mandate AI use too early, adoption becomes mechanical or performative. People might use AI simply to โ€œcheck a box,โ€ whichย doesnโ€™tย drive real value.ย ย 

Instead, focus on creating a culture of trust and curiosity. Embrace mistakes. Managers should be clear: โ€œIf you tried it and learned something โ€” that counts even if it didnโ€™t play out as expected.โ€ That kind of psychological safety makes AI adoption more organic and sustainable.ย 

Embed Simple, Meaningful Questions in the Review Processย 

It can be tricky to measure something as intangible as โ€œcuriosityโ€ in a performance review, soย youโ€™llย want to focus on making it real through reflection.ย Hereโ€™sย a two-phase suggested approach:ย 

  • Pre-Review Pulse: Run a short employee survey with questions like:
  • How often have you used AI tools in the past 3 months? (Daily? Weekly? Monthly? Never?)ย 
  • What types of tasks did you use AI for?
  • Review Dialogue: Add AI-focused reflection prompts to self-evaluations and manager reviews like:
  • Self-reflection:ย โ€œHow have you used AI to improve your work or tried new approaches?โ€ย ย 
  • Manager reflection: โ€œHow has this person demonstrated curiosity or improved work using AI?โ€ Even ifย theyโ€™reย not sure โ€” thatโ€™s important feedback too.

This approach helps make AI usage part of a growth narrative.ย Itโ€™sย reflective moreย than quantitative, but itย establishesย a baseline, which is the key.ย 

Use a Maturity Model: From Openness to Fluencyย 

Think of AI adoption as a maturity curve. Early on, the goalย isย awareness,ย experimentationย and psychological safety. Encourage honest reporting and evenย pushback. If peopleย sayย โ€œIย didnโ€™t useย it yet,โ€ for example,ย thatโ€™sย okay.ย ย 

As individual and organizational comfort with AI grows, start to develop clearer expectations. Instead of simply โ€œDid you try it?โ€,ย the question becomes โ€œWere you able to use AI tools effectively, and how?โ€ Over time, AI fluency will grow and eventually become a baseline expectation rather than an optional exploratory topic.ย ย
