Is Your Company Ready to Move to Generative AI? AI Readiness and How to Check It

AI readiness is not declared in strategy decks. It reveals itself in operational behavior – if you know where to look. 

A future-ready organization shows several clear signals:

  1. Strategy is translated into concrete decisions – pricing, routing, prioritization, approvals – not into abstract “exploration of genAI.” 
  2. AI outputs are operational rather than informational: they are embedded in processes and trigger actions instead of living in dashboards. 
  3. Data is decision-linked, reflects real operational behavior, and can be fully trusted for decision-making. 
  4. Ownership of value sits with the business: IT enables, but does not own the decisions. 
  5. Governance removes friction rather than creating it: clear guardrails, fast approvals, explicit escalation paths. Bottlenecks in governance are treated as organizational defects, not as safety mechanisms. 
  6. Agentic AI is introduced deliberately – not as a toy, but as a controlled transition from assistive tools to semi-autonomous execution, with clear boundaries, human oversight, and accountability. 
  7. Culture is anchored in behavior rather than values: it allows experimentation and rapid learning and does not punish mistakes. 

Taken together, these are signals that the operating model is capable of absorbing AI at scale.

A Maturity Test in the Field

Today, dozens of digital questionnaires, maturity models, and ten-minute online tests promise to assess an organization’s AI readiness. But there is another level of validation – one that can be done independently, without consultants, simply by looking at the company as it actually operates. 

The simplest place to start is a literal walk through the organization. 

«The Excel test» is one of the most basic and, at the same time, most revealing indicators. Count how many people manually move data from Excel into PowerPoint, from PowerPoint into emails, and from emails into meetings. If that number is high, it means knowledge workers are stuck in mechanical, pre-AI workflows, acting as the integration layer between systems that should be interacting directly. Human middleware is the fastest and most reliable signal of organizational immaturity.

The second step is to examine decision paths. The goal here is to see how work is actually done – where decisions get stuck in approvals, where formal procedures diverge from real practice, where accountability dissolves across roles. A range of methods can be applied at this stage, each exposing different types of structural problems, but all ultimately pointing back to organizational architecture: shadow workflow tests through structured frontline interviews, incentive alignment tests, value leakage tests, and the often underestimated decision variance test. This is usually the point at which it becomes clear that without an external perspective, organizations may fail to see their own blind spots – and that is entirely normal.

The third step is uncompromising process calculation. Not “this takes a lot of time,” but measured in person-hours, monetary cost, error rates, rework, and decision delays. If a process cannot be expressed in concrete numbers, the problem has not yet been fully recognized, and any discussion about AI remains abstract.

These tests aim to identify where structural degradation exists within the organization – issues that must be addressed before calling on AI for help. Most often, these include very specific problems: 

– fragmented data flows 

– outdated decision rights 

– excessive management layers 

– low decision velocity 

– operating models optimized for control rather than learning

The Question of Moral Readiness

A successful AI transformation is a transformation of the operating model. It involves a conscious redesign of roles and responsibilities within the organization. People must be ready for these changes in order to remove the fear of replacement and prevent sabotage. 

When intelligence becomes cheap and widely available, the key question is: what is the human role in the system now? 

It’s judgment, exception handling, decision design, value creation at the edge of the system, and the reframing of tasks and their underlying logic – precisely where automation stops.

The core idea is simple: AI does not replace people. AI redistributes roles and responsibilities. 

In reality, this represents a genuine moment of growing up for a team, in the broadest sense of the word.
