Investments in artificial intelligence continue to accelerate, yet many organisations find themselves stuck in pilot purgatory. Recent research shows that while AI adoption at the functional level is widespread, only a fraction of companies report scaled impact enterprise-wide. According to McKinseyโ€™s State of AI 2025 survey, although 88% of organisations report AI use in at least one function, only around one-third have begun scaling AI programs beyond experimental stages.ย 

For executives, the question is no longer whether to adopt AI, but whether the organisation is ready to operationalise it in a way that consistently drives measurable value.

1. You Can Name the Executive Owner for AI Outcomes

Technology pilots that remain experiments seldom become strategic assets. A leadership commitment, where an executive is accountable for outcomes, not just the budget, separates industrialised AI programs from mere experiments.

Without a single accountable executive on the leadership team driving ROI, risk tolerance, and cross-functional alignment, AI initiatives will likely stall.

A common reason AI proofs of concept donโ€™t scale is that they lack a clear deployment trajectory. Organisations often launch pilots in isolated sandboxes without defining criteria for production readiness.

  • Test plans that evaluate real operational impact

AI adopted without this discipline will remain a hype cycle, not a productivity driver.

9. You Measure Value, Not Activity

Success isnโ€™t counted in lines of code or number of models deployed; itโ€™s counted in business outcomes โ€” revenue uplift, cost reduction, cycle time improvements, risk mitigation, or customer satisfaction gains.

A strategy where insights are captured as real business value will differentiate the organisations that scale AI effectively from those that do not.
