Beyond the Model: Why Enterprises Must Rethink AI from the Ground Up

AI may be the most talked about technologies of the modern IT era, but it’s also the one with the most at stake. Analysts are forecasting trillions in potential value. McKinsey estimates that generative AI alone could boost the global economy by up to $4.4 trillion a year.

While public models astonish us with natural language fluency and creative output, enterprise leaders are quietly running into walls. Pilots to test use cases are abundant. Business value is for the most part at least, rather elusive. The promise of transformation is there, but the path to production is shaky at best.

This isn’t just a technology gap, it’s more an architectural one. Most enterprise environments aren’t set up to support AI as a system. They treat models as add-ons, not as integrated decision-makers. They look to plug intelligence in, when in fact, it needs to be woven through.

That tension lies at the heart of the Enterprise AI Paradox: the most powerful AI models we’ve built are often the least usable in enterprise settings.

When brilliance fails in the real world

Large Language Models (LLMs) are astonishing feats of engineering. But when pointed at enterprise use cases, they quickly reveal their limits. Hallucinations, poor explainability, fragile integrations, and slow retraining cycles make them hard to trust, let alone govern.

The problem isn’t necessarily the models themselves. It’s the assumption that a single, monolithic model can handle everything a modern enterprise needs, from interfacing with internal systems, to understanding policy, to taking real-world actions.

Trying to force-fit one general-purpose model into every enterprise task is like running a Formula 1 car on a farm track. Powerful tech, wrong environment.

The real challenge: orchestrating intelligence

Enterprise leaders don’t just want smart answers. They want intelligent systems where data flows from multiple sources, automated agents take contextual action, outcomes are validated, and learnings improve the next cycle.

That’s not one model, that’s many. Talking to each other. Acting with autonomy. Constantly adapting to new conditions.

This is the future of enterprise AI, and it’s increasingly being recognised under a newer term: agentic AI, which sees the systems flip the model-centric mindset on its head.

Instead of relying on a single massive model, they use multiple specialised agents, each trained on a narrow task, that work in coordination. One agent might interpret user intent, another interfaces with a backend system, a third ensures compliance, a fourth checks the output for accuracy or consistency.

These agents run asynchronously. They share memory. They learn independently. And most importantly, they collaborate like a team.

Think of it as the microservices revolution, but for intelligence. Small, composable, domain-specific units that can be orchestrated to deliver real outcomes – not just responses.

This isn’t science fiction. Agentic AI is already showing up in enterprise experimentation. The infrastructure just hasn’t caught up yet.

The hidden barrier: infrastructure

For all the talk of model tuning and prompt engineering, the real friction often lies lower down the stack.

To support agentic AI, enterprises need systems that provide:

  • Real-time access to live data, not lagging batch snapshots
  • Persistent, shared memory, so agents can build context over time
  • Security and auditability, so decisions are traceable and compliant

Most enterprise data platforms aren’t designed this way. They were built for analytics, not automation. They excel at summarising the past, not acting in the present.

As a result, organisations trying to deploy intelligent agents find themselves limited by legacy constraints, waiting for data to land, unable to trace actions, or struggling to maintain state across workflows.

The most elegant AI logic falls apart without the right foundations beneath it.

Don’t build an assistant, build a system

The market has been saturated with “enterprise copilots”, smart interfaces that claim to work across functions. But truly useful enterprise AI requires more than a clever UI on top of ChatGPT. It needs coordination, that means systems that support chaining actions, enforcing policies, integrating domain logic, and adapting to live environments. It means audit logs that make regulators comfortable and It means understanding not just what the user asked, but what the business allows as a response.

This is where the next phase of enterprise AI will be won or lost, not on model quality alone, but on how well intelligence is orchestrated, explained, and executed.

Towards an intelligent mesh

Where enterprises go from here isn’t about abandoning LLMs. It’s about placing them within a broader framework – where they can collaborate with other, more specialised agents, each working over structured data, real-time telemetry, or fine-tuned domain rules.

Some in the industry are calling this the Agentic Mesh: a new software architecture where multiple agents, layered atop shared memory and orchestrated across systems, create a living, adaptive decision fabric.

The implications are enormous. Businesses won’t just use AI to answer questions – they’ll use it to run workflows, drive actions, and continuously optimise results.

That’s what transformation actually looks like.

We’re moving into a world where intelligence isn’t a destination – it’s an environment. A system. A set of relationships between data, logic, and learning.

The enterprises that thrive won’t be the ones with the biggest model. They’ll be the ones who treat AI as infrastructure – built to evolve, designed to decide, and trusted to act.

Because in the end, the real value of AI isn’t just in what it can say.

It’s in what it helps your business do.
